cac453fe01 MUL-5505: fix(selfhost): one source of truth for the backend host port (#6168)
* fix(selfhost): read the published host port back from Compose (MUL-5505)

`make selfhost` polled the wrong port when the backend host port was passed
through the environment. Make and Compose disagree on variable precedence: an
assignment in an included makefile (the Makefile `include`s .env) overrides a
real environment variable, while for Compose the environment overrides .env.
Because .env.example ships BACKEND_PORT uncommented, .env always pinned the
recipe's view of the port, so `BACKEND_PORT=9000 make selfhost` published the
stack on 9000 while the health check hammered 8080 for 60s and then reported
"Services are still starting" on a perfectly healthy install. The success
message printed the same wrong backend URL. FRONTEND_PORT had the same
inversion, affecting the printed frontend URL.

Stop re-deriving the host port in the recipe and ask Compose, which is the only
authority on what it published. The wait-and-report block (three port
references per target, duplicated across selfhost and selfhost-build) moves into
scripts/selfhost-wait.sh, which resolves both host ports via `docker compose
port` and falls back to the compose default chain when the stack is not up.

Also fix the input contract: `PORT` was the only port variable documented in
SELF_HOSTING_ADVANCED.md, yet compose read only BACKEND_PORT, so setting the
documented variable was silently ignored. The backend host port mapping now
falls back to `${PORT:-8080}`, matching Makefile and scripts/local-env.sh, and
the docs describe both variables as host ports.

Container-internal ports (8080/3000), the global PORT derivation used by local
dev, and the 127.0.0.1 bindings are unchanged; the default self-host experience
is byte-identical.

* fix(selfhost): make PORT the real backend port and test the whole chain

Addresses review feedback on #6168.

The first round's root-cause claim was wrong. It said `BACKEND_PORT=9100 make
selfhost` published on 9100 while the health check probed 8080. It does not:
when make drives Compose, Compose inherits make's exported values, so both
sides agree on 8080 and the override is silently dropped instead. Re-measured
through the real recipe, the genuine disagreements were:

  - `.env` setting PORT with no BACKEND_PORT: probe followed PORT, Compose
    published ${BACKEND_PORT:-8080} — 9100 vs 8080.
  - `make selfhost PORT=8080` over a .env with BACKEND_PORT=9100: probe 8080,
    Compose published 9100.

Both are the "wrong port variable" defect the GitHub issue names, and reading
the port back from Compose fixes both. The comments and PR text that blamed
make/Compose precedence are corrected.

The PORT fallback added to docker-compose.selfhost.yml was also unreachable:
.env.example shipped BACKEND_PORT=8080 uncommented, so the fallback never
engaged and `SELF_HOSTING_AI.md`'s "edit PORT and FRONTEND_PORT" instruction did
nothing. Pick one contract and apply it everywhere: PORT is the backend port to
edit, BACKEND_PORT/API_PORT/SERVER_PORT are optional aliases that override it.
That is already what Makefile, scripts/local-env.sh, scripts/install.sh and
install.ps1 do; compose and the web dev fallback were the outliers.

  - .env.example ships BACKEND_PORT commented out, like its sibling aliases, so
editing PORT works out of the box.
  - apps/web/config/runtime-urls.ts walks the same alias chain instead of
reading BACKEND_PORT alone, so `pnpm dev` follows an edited PORT.
  - SELF_HOSTING_AI.md and SELF_HOSTING_ADVANCED.md state the contract.

Configuration that cannot take effect is now reported instead of ignored.
scripts/selfhost-preflight.sh warns when an alias in the env file overrides an
edited PORT, and when a port from the shell environment is overridden by the env
file. The Makefile captures the pristine origins before its include, because
afterwards there is no way to tell that `PORT=9000 make selfhost` was asked for.

Tests now cross environment -> make -> compose -> report for real. The docker
stub is no longer told what to publish: on `up` it asks the real
`docker compose config` to interpolate the compose file with the environment the
recipe actually handed it, records that, and answers `port` from the recording.
Verified failing on the old code — with the old recipe and compose file the
suite reports published 8080 against probe 9100, the exact defect.

* ci: gate the self-host test on scripts/selfhost-preflight.sh too

The new preflight script was missing from the frontend path filter, so a
change to it alone would skip the test that covers it.

* fix(selfhost): honour the full backend port alias chain in Compose

Addresses the second review round on #6168.

The contract this PR documents is

  BACKEND_PORT -> API_PORT -> SERVER_PORT -> PORT -> 8080

and Makefile, scripts/local-env.sh, scripts/install.sh, scripts/install.ps1 and
apps/web/config/runtime-urls.ts all implement it. docker-compose.selfhost.yml
implemented only BACKEND_PORT -> PORT -> 8080, so `API_PORT=9100` or
`SERVER_PORT=9200` in .env still published 8080.

That is not only a direct-Compose concern. scripts/install.sh:407 derives its
health-check port from the full chain and then runs this compose file, so an
alias it honours but Compose ignores puts the probe on 9100 while the stack
listens on 8080 — the original #6145 defect, reached through the installer.

  - docker-compose.selfhost.yml publishes the full nested chain, verified to
keep the same precedence and the same 8080 default.
  - scripts/selfhost-wait.sh's fallback matches, so the degraded path agrees
with what Compose would have published.
  - The Makefile captures the pristine origins of API_PORT and SERVER_PORT too,
and the preflight reports them, so no alias can be silently overridden by
the env file while the others are reported.

Tests pin the chain on the boundaries a recipe-level test cannot see, because
Makefile normalises all four aliases into PORT before any recipe runs: a matrix
over the direct Compose path asserts each alias moves the published port with
the right precedence, and every case additionally asserts that
scripts/install.sh's resolver returns the same value Compose published. That
invariant is the one that actually protects the installer.

Verified failing without the fix: with the two-level chain restored the suite
reports `expected 9200 / compose published 8080 / installer resolved 9200`, and
with the alias warnings narrowed it reports the missing API_PORT notice.

* fix(selfhost): resolve one winner before reporting ignored port config

Addresses the third review round on #6168.

The preflight walked each alias independently, so it made a separate "wins"
claim per alias. With

  PORT=9000
  BACKEND_PORT=8000
  API_PORT=7000
  SERVER_PORT=6000

in .env it announced that BACKEND_PORT, API_PORT and SERVER_PORT each won, when
only BACKEND_PORT=8000 can. Two of the three notices were simply false.

It also compared only same-named shell and file variables, so shadowing across
aliases stayed silent: .env with PORT=8000 and BACKEND_PORT=8000 plus a shell
API_PORT=7000 produced no output at all, even though API_PORT was discarded.

Resolve the winner along the documented chain first — within a variable the env
file beats the environment, then BACKEND_PORT beats API_PORT beats SERVER_PORT
beats PORT — and report only the inputs that winner actually shadows. Output now
names one winning input and lists the rest, whichever variable or source they
came from. An input carrying the winning value is not reported: it is redundant
but the user still gets the port they asked for, so there is nothing to fix.

Tests cover both cases the old logic got wrong: every alias set at once must
yield exactly one winner claim and list the others as unused, and an env-file
alias beating a lower-priority shell alias must be reported. Also asserted that
a redundant same-value alias and a default configuration both stay silent.

Measured against the previous implementation, phrasing aside: with all four
values set it made 3 winner claims where there is now 1, and on the cross-alias
case it printed nothing where API_PORT is now reported.

* fix(selfhost): track env-file existence so empty port assignments resolve right

Addresses the fourth review round on #6168.

The Makefile passed only values to the preflight, so the script inferred "the
env file does not set this" from an empty string. An explicit empty assignment is
a different input from an absent one: make lets `BACKEND_PORT=` in the env file
override `BACKEND_PORT=9000` from the environment, and the variable then drops out
of the alias chain instead of setting a port.

With .env holding PORT=8080 and BACKEND_PORT=, invoked as
`BACKEND_PORT=9000 make selfhost`, the stack published 8080 and the health check
probed 8080 — correct — while the preflight announced

the backend host port resolves to 9000 from BACKEND_PORT (environment)
  Set but unused: PORT=8080 (.env)

naming the ignored value as the winner and the winning value as unused. A report
that contradicts the startup is worse than no report. FRONTEND_PORT= had the
matching hole: it shadowed the environment, Compose fell back to 3000, and the
preflight said nothing.

The Makefile now captures ENV_FILE_<VAR>_IS_SET from $(origin) alongside the
value, for all five port variables via one $(foreach) instead of hand-written
lines. The preflight treats a variable the file defines as taking the file's
value even when empty, so it shadows the environment, and an empty value never
wins — resolution continues down the chain and falls back to 8080. Inputs the
winner shadows are still listed, including ones shadowed by an empty assignment.
The frontend check mirrors this and now names the port that actually resolved.

Recipe-level tests cover an empty alias over a shell value, every link of the
chain emptied at once, and the frontend equivalent — each asserting the reported
winner, the Compose published port and the probed port all agree. Against the
previous implementation the first case fails with `reported: 9000 / actual: 8080`.

* fix(selfhost): installers read the published port; drop the second parser

Addresses all four blockers from the consolidated review on #6168.

1. Both installers probed and printed the wrong port. scripts/install.sh:402 and
scripts/install.ps1 start Compose inheriting the current environment, and
Compose lets that environment outrank .env — but the installers then derived
the probe port and the summary URL from .env alone. Measured on this branch
before the fix, every port variable diverged:

     ambient PORT=9100        -> compose 9100, installer 8080
     ambient BACKEND_PORT=9200 -> compose 9200, installer 8080
     ambient API_PORT=9300     -> compose 9300, installer 8080
     ambient SERVER_PORT=9400  -> compose 9400, installer 8080
     ambient FRONTEND_PORT=3100 -> compose 3100, installer 3000

Both now read the ports back once with `docker compose port` after `up -d`
and reuse that single result for the health check and the summary. If the
query fails they fail loudly instead of claiming success. The .env-derived
helpers are deleted rather than left beside the new path.

2. The Make preflight is removed entirely, as the review recommended. It
   modelled `origin=environment` and `origin=file` but not `command line`, so
   `make selfhost BACKEND_PORT=9000` over a .env with API_PORT=7000 announced
7000 while Compose published 9000. That was its fourth wrong report in four
rounds, because it was a second parser of precedence rules — the very thing
this PR removes elsewhere. `docker compose port` is the runtime truth, so the
script, the Makefile captures and the macro are gone.

3. Tests now cover the installer paths that were unguarded. scripts/install.test.sh
gains a `--with-server` matrix (defaults, .env PORT, all four backend aliases,
FRONTEND_PORT, ambient overriding .env for all five, and explicit-empty
fallback) plus a case proving an unresolvable port fails loudly. A new
scripts/install.ps1.test.ps1 drives the same matrix through Start-LocalInstall.
Every case asserts Compose's published port == the probed URL == the printed
URL. Ambient variables are explicitly cleared per case so a runner's own PORT
cannot leak. The Makefile matrix gains the command-line origin cases. CI runs
the PowerShell suite on windows-latest in the always-on installer job, and the
frontend filter now includes both installers.

4. Docs state the real contract: the alias order is shared, but which *source*
wins is per entry point — Compose prefers the environment, make prefers the
included env file, and a make command-line assignment outranks both. The
removed preflight's promise is gone from SELF_HOSTING_AI.md, and the compose
header no longer claims the installer derives its own health-check port.

Verified failing without the fixes: the Bash matrix reports
`[ambient PORT beats .env] compose published 9500 / probed 9100 / printed 9100`
against the old installer, and the PowerShell matrix reports
`printed backend=8080` against an injected summary divergence.

607209de7c fix(avatar): serve avatars through a signed endpoint on private buckets (MUL-5393) (#6088)
* fix(avatar): serve avatars through a signed endpoint on private buckets (MUL-5393)

Avatar uploads persisted the raw storage object URL into `avatar_url`. On a
deployment whose bucket is private and has no public CDN domain (S3 with Block
Public Access, R2, MinIO) that URL is a guaranteed 403 in the browser:
ATTACHMENT_DOWNLOAD_MODE only ever applied to the attachment download
endpoint, so every user / agent / squad / workspace avatar rendered broken
even though the upload itself succeeded.

Resolve at read time instead of at upload time. What is persisted stays the
durable object reference, so nothing with a TTL is ever written to the
database and avatars saved by an older build are fixed without a backfill.
What is served is `/api/avatars/<sig>/<key>`, a stable URL the server resolves
per request through the deployment's existing storage download policy
(presigned redirect, CloudFront-signed redirect, or proxied body).

The endpoint is unauthenticated and the HMAC signature is the credential: the
session cookie is SameSite=Strict, so an auth-gated URL cannot be a native
<img src> from Desktop, a mobile webview, or a split-origin self-hosted web
app. The signature covers the storage key and only image extensions resolve,
so an avatar_url pointed at a private document cannot launder it into a
publicly fetchable URL.

Deployments that already work are untouched: a public CDN domain without
per-request signing, and the local-disk backend whose /uploads/* route is
public, both keep returning the raw URL.

Fixes #6024

* fix(avatar): only publish avatar-class objects through the signed endpoint (MUL-5393)

Review found that being able to name a storage object was treated as
permission to publish it. `ownedStorageKey` proved only that a URL came from
this deployment's storage, and every image-shaped key was then signed — while
the avatar update endpoints accepted any raw storage URL. A caller who had
seen a private image attachment's URL could submit it as their own avatar, and
the unauthenticated endpoint would keep re-signing it indefinitely. A user
avatar propagates to every workspace that user belongs to, so the leak crossed
workspace boundaries.

Add the missing authorization rule: an object is serveable as an avatar only
when it is avatar-class — a standalone image upload not attached to an issue,
comment, chat session, chat message, or task. The check resolves the backing
attachment row from the id UploadFile embeds in the object filename, so it
needs no lookup by URL and no new index.

It is enforced on both sides. The write side rejects such a value with 403
before anything is stored; the read side re-checks per request, which is what
makes the guarantee hold for rows written before this existed and revokes the
URL if an object is later bound to a comment or chat.

Scope is the `workspaces/` namespace — the only place that can hold content
belonging to someone other than whoever is setting the avatar, covering both
uploads and channel media ingest. Keys elsewhere (the per-user standalone
namespace, or objects an operator placed in the bucket) stay usable, which
keeps the documented "an explicit avatar_url is preserved" contract intact.

Uploader identity is deliberately not part of the rule: duplicating an agent
legitimately reuses the source agent's avatar object, which a different admin
may have uploaded. Publishing someone else's unbound image would require
knowing its URL, and unbound rows appear in no listing endpoint.

Also clamp the 302's cache lifetime to half the signed URL's own TTL (0 ->
no-store). ATTACHMENT_DOWNLOAD_URL_TTL takes any positive duration, so the
fixed 60s could outlive the target it pointed at on a short-TTL deployment.

0abee49005 docs(self-hosting): require COOKIE_DOMAIN for split-domain deployments (MUL-5413) (#6055)
The split-domain reverse-proxy recipe listed FRONTEND_ORIGIN,
CORS_ALLOWED_ORIGINS and NEXT_PUBLIC_API_URL but never COOKIE_DOMAIN.
Without it the session cookies are host-only on the API host, so the
frontend cannot read multica_csrf, never sends X-CSRF-Token, and every
non-GET request is rejected with 403 "CSRF validation failed" while
reads keep working.

Add COOKIE_DOMAIN to the recipe and explain the failure mode, including
the stale-cookie cleanup needed after changing it.

COOKIE_DOMAIN also scopes multica_auth, so the browser sends the session
JWT to every host under that domain — HttpOnly stops page scripts from
reading it, not sibling subdomains from receiving it. Require the
narrowest parent domain covering both hosts, state that every host in
scope must be operated by the same trusted party, and mark the
same-origin layout as recommended since it keeps the cookie host-only.

Also document the requirement and the scope caveat in the environment
variable reference (en/zh/ko/ja).

06d79c1750 feat(agent): add Grok Build CLI as an ACP runtime (#5285)
Add xAI Grok Build (`grok`) as a first-class Multica runtime over ACP
(`grok --no-auto-update agent --always-approve stdio`), reusing
hermesClient like traecli and kimi. Includes daemon discovery,
protocol_family migration 174, model discovery, MCP passthrough,
thinking effort, frontend branding, and product docs.

Follows xAI's documented headless ACP flow: after `initialize`, read the
advertised `authMethods` and send `authenticate` (preferring xai.api_key
when XAI_API_KEY is set, else the cached login token) before any session
operation — a real, logged-in CLI rejects session/new and session/load
without it. Model discovery performs the same handshake so it returns the
live catalog instead of the static fallback.

`--no-auto-update` is passed as a global flag (and kept daemon-owned in
the blocked custom-arg set) so a background update check can't stall an
unattended ACP task. Thinking effort uses the current `--effort` flag,
and the minimum grok version is 0.2.89 (ACP + authenticate + session/load
+ session/set_model + MCP + --effort).

ae27058b0a fix(attachments): unified download endpoint with mode + presign + proxy (MUL-2976) (#3747)
Fix attachment download for self-hosted deployments using private S3-compatible buckets without CloudFront. Closes #3721.

**Server**

- New unified `GET /api/attachments/{id}/download` endpoint that picks CloudFront / S3 presign / server proxy at request time.
- `ATTACHMENT_DOWNLOAD_MODE=auto|cloudfront|presign|proxy` and `ATTACHMENT_DOWNLOAD_URL_TTL` env knobs; `auto` routes Docker hostnames / localhost / private IPs through the proxy and public S3 endpoints through presign.
- `Storage.PresignGet` capability; S3 implementation generates presigned GET URLs.
- `attachmentToResponse` returns the unified relative endpoint instead of leaking raw unsigned S3 URLs when CloudFront is not configured. Proxy path streams via `io.Copy` with `Content-Disposition` / `Content-Length` / `Cache-Control: no-store` / `X-Content-Type-Options: nosniff`.

**Clients**

- CLI / Desktop / Mobile resolve relative `download_url` values against the configured API base. Desktop covers the Electron native download bridge and the media preview modal; Mobile covers `Linking.openURL`, the markdown image RN loader, and the composer's completed non-image file chip.
- Mobile gains a minimal Node-environment vitest lane wired into `mobile-verify.yml`.

**Docs**

- `.env.example`, `docker-compose.selfhost.yml`, `SELF_HOSTING_ADVANCED.md`, and the `environment-variables` doc set updated with the new env keys and the `ATTACHMENT_DOWNLOAD_MODE=proxy` recommendation for Docker / VPC-internal object stores.

**Tests**

- `internal/storage`, `internal/cli`, `internal/handler` (download endpoint, mode selection, proxy header, `/content` non-regression), `cmd/server` (trusted proxy parser).
- `packages/views/editor/use-download-attachment.test.tsx` and `attachment-preview-modal.test.tsx` exercise relative URL resolution + absolute pass-through.
- `apps/mobile/lib/attachment-url.test.ts` covers every helper branch plus the composer non-image chip case.

8db619c1cd fix(email): wire SMTP_EHLO_NAME through self-host config + docs [MUL-2984] (#3749)
* fix(email): wire SMTP_EHLO_NAME through self-host config + docs

Follow-up to #3679, which added SMTP_EHLO_NAME in code but never exposed
it to operators.

- docker-compose.selfhost.yml: pass SMTP_EHLO_NAME through to the backend
container. The compose env block is an explicit allowlist, so without
this the override set in .env was silently dropped and never reached
the process — making the escape hatch unusable on the docker path.
- Document the var alongside its SMTP_* siblings: .env.example,
  SELF_HOSTING_ADVANCED.md, environment-variables.mdx, auth-setup.mdx,
and self-host-quickstart.mdx (the last two with a strict-relay example).
- email.go: log when os.Hostname() fails instead of silently falling back
to net/smtp's lazy "localhost" — the exact greeting strict relays reject.
- Add TestNewEmailService_EHLOName covering the env override, trimming,
  and the hostname fallback.

* fix(email): gate EHLO resolution to SMTP mode + sync docs to zh/ja/ko

Addresses review nits on this PR:

- email.go: resolve smtpEHLOName only when SMTP_HOST is set, so the
Resend / DEV-stdout paths never call os.Hostname() or emit its
failure log. The EHLO name is only ever used on the SMTP send path.
- docs: add SMTP_EHLO_NAME to the zh/ja/ko variants of
  environment-variables, self-host-quickstart, and auth-setup, in sync
with the English docs updated earlier in this PR.

Note: the ja/ko self-host-quickstart and auth-setup pages were already
missing the port-465 implicit-TLS example (pre-existing i18n drift from
an earlier SMTP_TLS change, unrelated to this PR); the new EHLO block is
inserted at the correct logical anchor regardless. A full ja/ko re-sync
is left as a separate follow-up.

a8776095bc docs(self-hosting): document WebSocket Origin allowlist requirement (#3704)
The self-hosting docs covered the WebSocket Upgrade-proxy failure mode
but not the backend's Origin allowlist, which rejects WS upgrades from
non-localhost origins with a 403 (websocket: request origin not allowed
by Upgrader.CheckOrigin) unless CORS_ALLOWED_ORIGINS / FRONTEND_ORIGIN is
set to the external origin. Self-hosters hit this as "chat / live updates
only appear after a manual page refresh" (#3677).

- Note CORS_ALLOWED_ORIGINS governs both HTTP CORS and the WS origin check
- Add the env-var requirement to the single-domain Caddy example
- Add an "allowlist the browser origin" callout to the WebSocket

2cf8107fc8 feat(email): support implicit TLS (SMTPS/465) for SMTP relay (MUL-2768) (#3340)
* feat(email): support implicit TLS (SMTPS/465) for SMTP relay

The SMTP relay previously only did opportunistic STARTTLS: it dialed
plaintext and upgraded if the server advertised STARTTLS. Providers that
only offer implicit TLS on port 465 and do not advertise STARTTLS (e.g.
Aliyun enterprise mail) could not be used as a relay at all.

Add an SMTP_TLS env var:
  - unset / starttls (default): unchanged STARTTLS-upgrade behavior.
  - implicit / smtps / ssl: dial with tls.DialWithDialer (SMTPS).
Implicit TLS is auto-enabled when SMTP_PORT=465 and SMTP_TLS is unset, so
the common case works with no extra config. The startup log line now
reports the negotiated mode (starttls / implicit-tls).

Co-authored-by: multica-agent <github@multica.ai>

* feat(email): plumb SMTP_TLS through selfhost compose, warn on unknown values

The backend reads SMTP_TLS but docker-compose.selfhost.yml never forwarded
it, so SMTP_TLS=implicit on a non-standard port (or an explicit starttls
override on 465) silently did nothing inside the container. Add it to the
backend.environment block.

Also log a one-line warning when SMTP_TLS is set to an unrecognized value
(e.g. "tls"/"true"/"on"), which would otherwise fall through to STARTTLS
and fail to dial a 465 SMTPS port with no startup hint.

Co-authored-by: multica-agent <github@multica.ai>

* test(email): cover SMTP_TLS precedence and alias resolution

Table-driven test over NewEmailService asserting the implicit-TLS decision:
465 auto-enables implicit; explicit starttls on 465 overrides auto-detect;
implicit/smtps/ssl aliases (case-insensitive, whitespace-trimmed) force SMTPS
on any port; unknown values fall back to starttls.

Co-authored-by: multica-agent <github@multica.ai>

* docs: document SMTPS / SMTP_TLS support, drop "465 unsupported"

Port 465 implicit TLS is now supported, so the five places that said it was
unsupported are wrong. Replace those sentences, add an SMTP_TLS row to the
environment-variables tables (EN + ZH), and add a copy-pasteable SMTPS env
block to the auth-setup pages.

90ddfb04e2 feat(self-host): DISABLE_WORKSPACE_CREATION env var (MUL-2777) (#3441)
* feat(self-host): DISABLE_WORKSPACE_CREATION env var (MUL-2777, #3433)

When self-hosters set DISABLE_WORKSPACE_CREATION=true, POST /api/workspaces
returns 403 for every caller and the UI hides every "Create workspace"
affordance (sidebar, modal, /workspaces/new page, onboarding Step 2). This
closes the gap where ALLOW_SIGNUP=false still let any signed-in user open
an isolated workspace the platform admin couldn't see.

- server: new Config.DisableWorkspaceCreation, gate in CreateWorkspace,
  workspace_creation_disabled in /api/config, Go tests.
- frontend: new workspaceCreationDisabled in configStore, hide sidebar
entry, swap NewWorkspacePage / CreateWorkspaceModal / onboarding
StepWorkspace to a "creation disabled, ask for invite" state when the
flag is on, EN + zh-Hans locale strings.
- ops: .env.example, docker-compose.selfhost, helm values + configmap,
  SELF_HOSTING.md, SELF_HOSTING_ADVANCED.md, environment-variables docs
  (EN + zh).

Co-authored-by: multica-agent <github@multica.ai>

* fix(onboarding): drive create path off workspaceCreationAllowed (#3433)

PR #3441 review: when DISABLE_WORKSPACE_CREATION=true and the user already
has a workspace, StepWorkspace still walked the resume copy (`headline_resume`
/ `lede_resume` mentioning "or start another") and `creatingActive` ignored
the flag, leaving a stale clickable create CTA possible if /api/config
arrived late.

Refactor StepWorkspace to derive a single `workspaceCreationAllowed`
boolean from the config store. It now drives:

- Initial `mode` state (defaults to "existing" when disabled + reusing so
the CTA is pre-armed for the only valid action).
- `creatingActive` so the footer CTA cannot fall back into the create
  branch even mid-render.
- Eyebrow / headline / lede strings — adds
  `creation_disabled_{eyebrow,headline,lede}_resume` (EN + zh-Hans) for
  the disabled + reusing variant.

Tests: cover the three reachable shapes — flag off + no existing, flag on
+ no existing, flag on + existing.

46f7ac6bac docs(self-host): document task_usage_hourly rollup requirement (MUL-2682) (#3280)
The Usage / Runtime dashboards read from `task_usage_hourly`, but the
default self-host stack does not schedule `rollup_task_usage_hourly()`
anywhere — the bundled pgvector/pgvector:pg17 image ships without
pg_cron, and the backend does not run the rollup in-process. Fresh
installs see the dashboard stay at zero forever (#3244), and upgrades
from v0.3.4 → v0.3.5+ are blocked by migration 103's fail-closed guard
(#3015).

Document the three supported paths (external cron / systemd-timer /
CronJob, Postgres with pg_cron, or backfill_task_usage_hourly for
upgrades) across SELF_HOSTING.md, SELF_HOSTING_ADVANCED.md, the
quickstart pages on the docs site, and add troubleshooting entries
for both the silent-zero and the migration-guard failure modes.

a23856bae3 MUL-1624 docs(email): clarify 888888 is opt-in; document SMTP option (#2666)
* docs(email): clarify 888888 is opt-in via MULTICA_DEV_VERIFICATION_CODE; document SMTP option in self-host docs

The startup log line, .env.example, and SELF_HOSTING_ADVANCED.md still
implied that the dev master code 888888 is auto-active whenever
APP_ENV != "production". That has not been true since the master code
was gated behind MULTICA_DEV_VERIFICATION_CODE — the fixed code is
disabled by default and must be opted in explicitly.

Also extend the docs site with the SMTP relay backend added in #1877:
auth-setup, environment-variables, and self-host-quickstart now cover
both Resend and SMTP options in EN and ZH.

Co-authored-by: multica-agent <github@multica.ai>

* docs(email): treat SMTP as an email backend in self-host docs and startup warning

Address review feedback on #2666:

- server: startup warning now fires only when both RESEND_API_KEY and SMTP_HOST
are empty, since either one is a valid email backend. Otherwise the log
mis-tells SMTP-only operators that verification codes go to stdout.
- self-host-quickstart (EN/ZH): tell readers to fetch the verification code
from whichever backend they configured (Resend or SMTP); fall back to
stdout only when neither is configured.
- auth-setup (EN/ZH): \"without Resend\" → \"without any email backend
configured\" so the wording stays correct now that SMTP is a first-class
  option.

35e9a7f0f6 feat(email): add SMTP relay as alternative to Resend for self-hosted deployments (#1877)
* feat(email): add SMTP relay as alternative to Resend

Self-hosted deployments often run behind a corporate firewall with an
existing SMTP relay (Exchange, Postfix, sendmail) and no access to
external SaaS APIs. Resend requires a public domain, an API key, and
outbound HTTPS to api.resend.com — all unavailable in air-gapped or
private-network setups.

This adds a second email delivery path using Go's stdlib net/smtp,
activated when SMTP_HOST is set. Priority order:
  1. SMTP relay (SMTP_HOST set)
  2. Resend API (RESEND_API_KEY set)
  3. DEV stdout (neither set)

New env vars (all optional, no breaking change):
  SMTP_HOST — SMTP server hostname
  SMTP_PORT — port, default 25
SMTP_USERNAME — for authenticated SMTP; empty = unauthenticated relay
SMTP_PASSWORD — used only when SMTP_USERNAME is set
SMTP_TLS_INSECURE — set to "true" to skip TLS cert verification
(for private CA / self-signed certs)

The implementation:
- Dials TCP, creates smtp.Client manually (avoids smtp.SendMail which
  does not expose TLS config)
- Tries STARTTLS if advertised; uses InsecureSkipVerify only when
  SMTP_TLS_INSECURE=true (opt-in, nolint:gosec annotated)
- Applies PlainAuth only when SMTP_USERNAME is non-empty
- Wraps all errors with context for easier debugging
- Reuses existing HTML templates from buildInvitationParams for
  invitation emails (no template duplication)

Also updates .env.example and docker-compose.selfhost.yml with the
new variables and inline documentation.

* fix(email): add dial timeout, session deadline, RFC headers for SMTP path

Address review blockers from multica-eve and Bohan-J (PR #1877):

- net.Dial → net.DialTimeout(10s) + conn.SetDeadline(30s) so a blackholed
SMTP relay cannot hang SendVerificationCode (called synchronously from the
auth handler) or leak goroutines in the invitation path.
- Add Date, Message-ID, and proper Content-Transfer-Encoding headers.
Date is required by RFC 5322; many strict relays reject messages without it.
  Message-ID aids deliverability and threading.
- MIME-encode Subject via mime.QEncoding so non-ASCII workspace/inviter names
(CJK, emoji) survive without corruption across any RFC 2047-conformant relay.
- Probe 8BITMIME after (possible) STARTTLS: use Content-Transfer-Encoding 8bit
when the relay advertises 8BITMIME, quoted-printable otherwise — safe for
all relay configurations without forcing base64 overhead.
- Update SELF_HOSTING_ADVANCED.md to document Option B (SMTP relay) alongside
the existing Resend section, including all five env vars and a note that
port 465/SMTPS is not yet supported.

* fix(email): correct has8Bit assignment order (bool is first return of Extension)

bb312002d1 docs(self-hosting): document Caddy WebSocket essentials (#2436)
* docs(self-hosting): document Caddy WebSocket essentials

Add a single-domain Caddy example and harden the separate-domain one
with the WebSocket route a self-hoster actually needs:

- handle /ws* (prefix match, not exact `/ws`) so future path variants
don't fall through to the frontend block
- flush_interval -1 inside the WS reverse_proxy, otherwise frames sit
behind Caddy's default flush window and surface as "comments only
  appear after a page refresh"

Both gaps were hit by a self-hosted user on a single-domain Caddy
deployment, and neither was documented.

Co-authored-by: multica-agent <github@multica.ai>

* docs(self-hosting): tighten Caddy /ws matcher to avoid catching `/ws-*` slugs

Use a named matcher `path /ws /ws/*` instead of the over-broad `handle /ws*`.
Caddy's `*` is a path-glob without segment boundary, so `/ws*` would also
match unrelated paths like `/ws-foo` — which is a legitimate workspace URL
under the current reserved-slug rules (only the exact `ws` slug is reserved).

Per GPT-Boy review on PR #2436.

89b939b07c fix(storage): build region-qualified S3 public URLs (#2051) (#2065)
* fix(storage): build region-qualified S3 public URLs (#2051)

The uploadedURL fallback (no CloudFront, no custom endpoint) wrote
"https://<bucket>/<key>" — missing the ".s3.<region>.amazonaws.com"
suffix — so any deployment that pointed S3_BUCKET at a real AWS bucket
without a CDN got broken image URLs back to the client. Avatar URLs
were persisted in this broken form on the user/agent rows, so profile
pictures uploaded via the SDK never rendered.

- Track S3_REGION on S3Storage and emit
  https://<bucket>.s3.<region>.amazonaws.com/<key> by default;
  fall back to path-style https://s3.<region>.amazonaws.com/<bucket>/<key>
when the bucket name contains dots, since the AWS wildcard cert
  can't validate dotted virtual-hosted hosts.
- Teach KeyFromURL to recognise the new region-qualified hosts (both
styles) and keep recognising the legacy bucket-only host so historical
  records can still be deleted/migrated.
- Document that S3_BUCKET is the bucket name only, not a hostname,
  in env-vars docs (en+zh), self-hosting guides, and .env.example.

Co-authored-by: multica-agent <github@multica.ai>

* feat(storage): warn at startup when S3_BUCKET looks like a hostname

Catches the most common misconfiguration shape (S3_BUCKET set to
"<bucket>.s3.<region>.amazonaws.com") with a startup log line so
operators don't silently end up with a config that signs uploads
against an invalid bucket name.

A real bucket name can never legitimately contain "amazonaws.com",
so the check is a single substring match — no false positives
worth carving out.

6107211a6e docs(selfhost): correct WebSocket guidance for LAN access (#1567)
The previous note claimed the frontend's auto-derived WebSocket URL
worked on LAN without extra configuration. It does not: Next.js
`rewrites()` only proxy HTTP requests, so the `Upgrade` handshake
required for WebSocket never reaches the Go backend, and real-time
features (chat streaming, live issue updates, notifications) silently
fail when accessing the app via a non-localhost host.

Replace the incorrect sentence with a dedicated subsection that points
users at the reverse-proxy recipe (already documented above, includes
the correct /ws Upgrade headers) and, for setups without a proxy,
documents the build-time NEXT_PUBLIC_WS_URL + selfhost.build.yml
override path.

824d943848 fix(auth): derive cookie Secure flag from FRONTEND_ORIGIN scheme (#1390)
The session cookie's Secure flag was tied to APP_ENV, and the
docker-compose self-host stack defaults APP_ENV to "production". On
plain-HTTP self-host deployments (LAN IP, private network) the browser
silently drops Secure cookies, leaving every subsequent /api/* call
anonymous and surfacing as 401 "auth: no token found" right after a
successful login.

Derive Secure from the scheme of FRONTEND_ORIGIN so HTTPS origins get
Secure cookies and plain-HTTP origins get non-secure cookies the
browser will actually store. Also harden cookieDomain() against the
other common trap: COOKIE_DOMAIN=<ip>, which RFC 6265 forbids and
browsers reject. Log a one-shot warning and fall back to host-only.

Docs: correct the COOKIE_DOMAIN description (it was labelled as
CloudFront-only but applies to session cookies too) and call out the
IP-literal pitfall in SELF_HOSTING_ADVANCED.md, self-hosting.mdx, and
.env.example.

07034f4455 feat(server): configurable pgxpool size with sane defaults (#1381)
* feat(server): configurable pgxpool size with sane defaults

pgxpool.New(ctx, url) silently sets MaxConns = max(4, NumCPU). On the
prod pods that resolved to 4, which got fully saturated by daemon
claim/heartbeat traffic (~3800 acquires/s) and showed up as ~900ms
acquire waits on every query — the actual root cause of the 3s+
/tasks/claim tail latency. The db pool stats logging from #1378
confirmed this with empty_acquire_delta == acquire_count_delta.

Switch to pgxpool.ParseConfig + NewWithConfig and apply per-pod
defaults of MaxConns=25 / MinConns=5, both overridable via env vars
(DATABASE_MAX_CONNS / DATABASE_MIN_CONNS) so the size can be tuned
in prod without a redeploy.

The defaults follow the standard 'small pool, lots of waiters' guidance
for Postgres (PG community / HikariCP formula
`(core_count * 2) + effective_spindle_count`); 25 leaves headroom for
bursts and occasional long queries while staying safely under typical
managed-Postgres max_connections ceilings when multiplied across pods.

Co-authored-by: Copilot <223556219+Copilot@users.noreply.github.com>

* fix(server): respect DATABASE_URL pool_* params; add precedence tests

Address review feedback on #1381:

- Configuration precedence is now explicit: DATABASE_MAX_CONNS env >
  pool_max_conns query param on DATABASE_URL > built-in default. Same
for min_conns. Previously the env-empty path unconditionally
overwrote whatever ParseConfig had read from the URL — a silent
regression for deployments that already tuned pool size via the
  connection string.
- Add unit tests in dbstats_test.go covering each precedence branch
(defaults, URL-only, env-over-URL, partial URL, invalid env,
  min>max clamp).
- Move pool tuning vars out of 'Required Variables' into a new
'Database Pool Tuning (Optional)' section in SELF_HOSTING_ADVANCED.md
so self-hosters don't think they need to set them.
- Add commented entries in .env.example.

Co-authored-by: Copilot <223556219+Copilot@users.noreply.github.com>

* fix(server): invalid pool env falls back to URL/code default, never pgx 4

Address second round of review on #1381:

Previous code passed cfg.MaxConns / cfg.MinConns as the envInt32 fallback,
which meant an invalid DATABASE_MAX_CONNS value silently fell back to
ParseConfig's value — i.e. pgx's built-in default of 4/0 when the URL had
no pool_* params. That's exactly the bad value this PR exists to remove,
and the previous test (TestPoolSizing_InvalidEnvFallsBack) accidentally
locked it in.

Compute the non-env fallback first (URL pool_* if present, else code
default 25/5) and pass that to envInt32. Misconfigured env now lands on
the same value as if the env were unset — never on the pgx default.

Replace the loose 'max > 0' assertion with two precise tests:
- invalid env + no URL param → code default (25/5)
- invalid env + URL param → URL value

6cd49e132d docs(selfhost): clarify 888888 master code is disabled by default in Docker (#1313)
Following #1307, the Docker self-host stack defaults to APP_ENV=production,
which disables the 888888 master verification code on auth.go:169. The
installer banners and self-hosting docs still told operators to log in with
888888, leaving them stuck.

Update install.sh, install.ps1, SELF_HOSTING.md, SELF_HOSTING_ADVANCED.md,
and self-hosting.mdx to document the three login paths: configure
RESEND_API_KEY (recommended), set APP_ENV=development to enable 888888 for
private evaluation, or read the dev verification code from backend container
logs. Also warn against enabling APP_ENV=development on public instances.

a757f3a8c4 fix(selfhost): auto-derive WebSocket URL for LAN access (#896)
When NEXT_PUBLIC_WS_URL is not set, the WebSocket URL defaulted to
ws://localhost:8080/ws. This broke real-time features (chat streaming,
live updates, notifications) for self-hosted deployments accessed over
LAN — the browser tried connecting to localhost on the client machine
instead of the Docker host.

Now the web app derives the WebSocket URL from window.location, routing
through the existing Next.js /ws rewrite. This works for localhost, LAN,
and custom domain setups without any extra configuration.

Also adds NEXT_PUBLIC_WS_URL as a Docker build arg for explicit override,
and documents LAN access configuration in SELF_HOSTING_ADVANCED.md.

b0ee214154 feat: streamline self-hosting with one-click setup (#724)
* feat: streamline self-hosting experience with one-click setup

- Add `make selfhost` / `make selfhost-stop` for one-command Docker deployment
- Add `multica setup` CLI command (auto-detect local server, configure, login, start daemon)
- Add `multica config local` CLI command (configure for localhost defaults)
- Restructure SELF_HOSTING.md: simplified 4-step guide, moved advanced config to SELF_HOSTING_ADVANCED.md
- Add SELF_HOSTING_AI.md for AI agents to follow
- Document 888888 master verification code for non-production environments
- Document how to stop services
- Fix brew install typo: `multica-cli` → `multica` in SELF_HOSTING.md and self-hosting.mdx
- Update README.md and README.zh-CN.md with simplified self-host instructions
- Update CLI_AND_DAEMON.md with new setup/config local commands

* feat: add one-command installer script (curl | bash)

Add scripts/install.sh that handles the full setup in one command:

Self-host (default):
  curl -fsSL .../install.sh | bash
→ Checks Docker, clones repo, starts services, installs CLI, configures

Cloud (CLI only):
  curl -fsSL .../install.sh | bash -s -- --cloud
→ Installs CLI via Homebrew or binary download

Features:
- OS detection (macOS/Linux) with architecture support (amd64/arm64)
- Homebrew install with binary download fallback
- Idempotent: re-running updates existing installation
- Colored output with non-TTY fallback
- Docker availability check with helpful error messages

Updated docs (README, SELF_HOSTING, self-hosting.mdx, SELF_HOSTING_AI) to
show curl | bash as the primary install method.

* refactor: default install to cloud mode, add --local for self-host

- install.sh default is now cloud (CLI only, connects to multica.ai)
- Self-host uses --local flag: curl ... | bash -s -- --local
- Restructured README following Hermes Agent style:
  - Quick Install section front and center with curl | bash
  - CLI command reference table
  - Self-host as a callout under Quick Install
  - Removed redundant "Multica Cloud" / "CLI" sections
- Updated all docs (SELF_HOSTING, self-hosting.mdx, SELF_HOSTING_AI,
README.zh-CN) to use --local flag for self-host curl command

* docs: remove redundant AI agent install snippet from README CLI section

* docs: add daemon stop command to README quick install sections

* feat: add --stop flag to install.sh for easy self-host shutdown

Users who installed via `curl ... | bash -s -- --local` can now stop
all services with `curl ... | bash -s -- --stop`. The stop command
shuts down Docker Compose services and the daemon.

Also updated SELF_HOSTING.md stopping section to show both methods.
